Baby Back Ribs Cooking times

Hi,
I have a ProQ Excel and I have done ribs a few times.
Last time i did my baby back ribs 3-2-1, but they were a bit over done.
I have read a few people say this is too long.
Whats your ideal cooking times for baby back ribs?
Also anyone got any good recipes hot and sweet dry rubs? I have been using a kansas rub.. I have to be carefull though as they tend to burn easier with sugar in them!
